Structured vs. Scrappy ABM

We’re often called after a failed launch of ABM.  “We thought we’d take a scrappy approach to ABM to start.’  In our experience, a scrappy approach sounds good in theory and on paper, but in reality, having a structured approach has always been something that has proven itself out.

 

We call it ‘Structured’ ABM – a proven process and methodology to get ABX or ABM results.  We structure it into multiple categories with sub-categories.

 

In order to scale, we always encourage a structured ‘crawl, walk, run’ strategy on ABX, not a scrappy approach.  Crawl would be a pilot (or in some cases, a relaunch of a pilot.)  The phases you see below are a combination of walk and run phases of a typical engagement.  We blended them together in this framework for ease of communication.



A pilot re-release is a very structured process as credibility typically has previously been damaged on a false launch or missed expectations on initial launch.  A re-launch usually follows a poorly defined, scrappy approach to ABM.  It is critical to set and achieve quick win milestones while executing on a longer term plan in order for ABM to properly scale.



Let’s assume your first party data integrity looks good.  That’s a big assumption, one we’ve written extensively about (for example on data appending, see our blogs on Clay).  Let’s now roll to the walk/run phase of ABX to scale.

 

1. Strategy & Alignment

  • Define Objectives: Pipeline creation, deal acceleration, retention/expansion, or brand penetration in a new vertical.  This is where having cross functional agreement is critical.
  • Executive Sponsorship: Secure buy-in from sales, marketing, and leadership.  Buy in is, at this stage, philosophical in nature, not operational.
  • ABM Model Selection: Decide whether to use one-to-one, one-to-few, or one-to-many ABM depending on resources, deal size, and account tiers.  This will map to your investment thesis and levels.
  • Success Metrics: Agree on shared KPIs (pipeline, revenue influence, engagement depth, deal velocity).  Marketing should lead with an informed point of view with quick wins here.

 

2. Account Selection & Prioritization

  • ICP Definition: Align on the Ideal Customer Profile by combining firmographics, technographics, intent data, and historical win/loss analysis.  OMG, so many companies miss this right out of the jump.  It also helps to validate the ICP with external research if you have that luxury.
  • Tiering Accounts:
    • Tier 1 (High Value): Strategic 1:1 programs.
    • Tier 2 (Mid Value): 1:few clusters with common characteristics.
    • Tier 3 (Broader): Programmatic 1:many campaigns.

We highly recommend tiering accounts so you know what accounts are being focused on and what kind of treatment they get.  This kind of work extends to how we dashboard as well.

  • Sales Alignment: Ensure the sales team agrees and commits to engaging those accounts.  Then make sure those accounts can be marked in Salesforce appropriately.

 

3. Insight & Research

  • Deep Account Research: Org charts, decision-maker mapping, buying committees, recent initiatives, competitive landscape.   This is where Sales enablement can offload to an offshore or VA.
  • Buyer Personas: Tailor messaging to economic buyers, technical buyers, influencers, and users.  This is a critical step that should be validated with primary market research.
  • Intent Signals: Track surging topics from platforms like 6sense, Bombora, Demandbase, etc.   This is not a ‘set and forget’ approach;  many of our ABX clients we are constantly updating this information.
  • Relationship Mapping: Leverage LinkedIn Navigator, or other tools for warm introductions.   Relationships in this day of AI are critical.

 

4. Content & Messaging Strategy

  • Value Proposition: Tailor messaging to account needs, industry drivers, and pain points.  Validate it through customer advisory boards or 3rd party primary research.
  • Content Personalization:
    • Tier 1: Bespoke assets (custom microsites, executive letters, playbooks).
    • Tier 2: Industry or segment-specific eBooks, webinars, case studies.
    • Tier 3: Scalable personalized ads, nurture streams.
  • Channel Strategy: Mix of paid media, email, direct mail, social, events, SDR outreach. Whoa, recently we’ve seen big public companies getting stung like a hornet on this – Monday.com and Intuit.  Intuit wisely said they are diverse in their nature of a channel strategy, not over-reliant on paid search.  Contrast that to Monday.com who recently lost ⅓ of their market capitalization presumably due to an overemphasis on paid search (although they are likely a bit more transactional than that of an ABX program.)

 

5. Orchestration & Execution

  • Multi-Channel Plays: Coordinate across sales and marketing touchpoints (ads, SDR cadences, executive outreach, content syndication).
  • Sales Enablement: Equip reps with account-specific insights, talk tracks, and tailored assets.
  • Campaign Sequencing: Map out “plays” that unfold across 4–6 weeks, layering touches across channels.
  • Tech Stack Integration: Ensure CRM, MAP (e.g., HubSpot, Marketo), and ABM platforms (6sense, Demandbase, RollWorks) are orchestrated.

 

6. Measurement & Optimization

  • Leading Indicators: Account engagement (site visits, content consumption, event attendance).
  • Lagging Indicators: Pipeline creation, influenced revenue, deal velocity, win rate, expansion.
  • Account Scoring: Track progression through awareness → engagement → opportunity → customer → expansion.
  • Feedback Loops: Weekly or monthly syncs between sales and marketing to assess progress and adjust plays.
  • Test & Learn: Double down on tactics that work; refine or drop those that don’t.

 

7. Scale & Maturity

  • Codify Plays: Document repeatable ABM motions for Tier 1, 2, 3 accounts.
  • Expand Coverage: Add more accounts or expand to new verticals.
  • Center of Excellence: Build an internal ABM playbook and best practice hub.
  • Continuous Enablement: Ongoing training for sales and marketing teams to adapt to evolving ABM practices.
